Quick Answer: Load, Then Fire, Then It Detonates
Explosive Shot does not fire when you first press it — the first press loads a detonator bolt into the crossbow. The next crossbow attack fires that bolt, which explodes on impact and immediately detonates any Grenades caught in the blast.
So the usable loop is: press Explosive Shot to load, attack to fire the bolt, let the explosion detonate nearby Grenades, then reload when the clip empties. Treat it as a two-step skill, not a one-button attack.

Requirements and Setup
Explosive Shot needs a crossbow and the attribute requirements of the gem (Dexterity-led for crossbow skills). It is engraved from an Uncut Skill Gem rather than found pre-cut, so the earliest you can use it is when a high-enough tier Uncut Skill Gem drops.
Because it is a detonator, it is almost never run alone — it is slotted next to Grenade skills (Explosive Grenade, Frostbolt Grenade, Poisonburst Grenade, etc.) so that firing the bolt also clears the grenades you have pre-placed.

Ammunition and Reload Cycle
Explosive Shot manages a small clip of detonator bolts. Pressing the skill loads a bolt if the crossbow is unloaded; the next crossbow attack fires it; when the clip is empty, pressing the skill triggers a reload instead of a load.
Reload speed is modified by your crossbow's reload modifiers and support gems. A slower reload is the most common 'it feels unresponsive' complaint, especially on crossbows with a reload-speed penalty.

Grenade Detonation Rules
When the detonator bolt explodes, every Grenade whose body falls inside the explosion radius is detonated immediately, dealing its full Grenade hit at once instead of on its normal fuse timer.
Detonation only reaches Grenades actually inside the radius. A Grenade sitting just outside the blast will keep its normal timer, which is the usual reason 'my Grenades did not go off'. Pre-placing Grenades tightly around the target and aiming the bolt at their centre is what makes the combo feel instant.
All valid Grenade types in range detonate together, so you can stack Explosive + Frostbolt + status Grenades and pop them in one bolt. The explosion itself is a fire AoE, independent of the Grenade effects it triggers.

Mechanics: Projectile, Explosion and AoE
The fired bolt is a normal crossbow projectile until it connects, so it benefits from projectile supports (Greater Multiple Projectiles, Chain, Pierce) for the travel portion. On impact it creates a fire explosion centred on the hit.
The explosion is the AoE body. Its size scales with the skill's area modifiers and support gems, and the detonated Grenades add their own AoE on top. This is why Explosive Shot reads as a clear tool: one bolt turns into bolt-explosion plus every Grenade you pre-set.
Because the detonator bolt consumes the clip, the skill's single-target profile is weak unless a Grenade was placed on the target. Use it for packs and for bursting a pre-marked rare, not for spammed single-target.

Support Compatibility
Supports split into clear-builders and boss-ruiners. Anything that multiplies projectiles or area helps the bolt explosion and the Grenade spread; anything that adds cast/reload cost or splits damage can hurt a skill that already has a small clip.

Weapon Set Splitting
Crossbow builds that use Explosive Shot usually run two weapon sets: one crossbow set that holds Explosive Shot plus Grenades (the burst set), and a second set that may hold a different crossbow or a utility skill.
The load/fire cycle is bound to the crossbow set that carries Explosive Shot. If you swap to the other set and back, the loaded bolt state follows the skill, but your Grenades must be on the same set you intend to detonate from. Players who report 'Grenades did not detonate' are usually firing from a set that does not carry the Grenades.

Where It Is Used
Explosive Witchhunter uses Explosive Shot as the Grenade-detonation keystone: place Explosive / status Grenades, then pop them with the bolt for burst windows. Grenade Gemling and Tactician variants lean on the same detonator loop for AoE.
Some Deadeye crossbow builds borrow Explosive Shot purely as a fire-clear button when a Grenade skill is already slotted. In every case the skill's value is the instant Grenade pop, not the bolt damage alone.
